Xclusive — Overnight Flip

Challenge

Xclusive needed multiple operating Colorado dispensary locations retrofitted to Cidre House’s red/black brand display system — without taking any store offline for a multi-day renovation. These were live, operating stores, not empty shells; extended closure meant real lost revenue.

Approach

An overnight-flip method, repeated per location: the team arrived at 9pm as the store closed, removed the existing cabinetry, and installed the complete new display/fixture system — master display cases, POS cabinets, accessory glass displays, wall shelving, retail couches — carrying the red/black brand theme throughout. An in-house electrician worked the critical path alongside the install team.

“I and my team would show up 1 hour before closing with all the display units and tools and start unloading. I would assess the store and work with the staff to plan their clearing of the old existing cases. By 9:30pm we were disassembling their old retail sales floor and went straight into assembly and installation. As we assembled the retail ‘bar’ (several display units and cashwrap ‘POS’ in a row) my electrician would start running the electrical. All finished and ready for their morning crew to finish low voltage connections and start restocking the floor to open by 9am.”

Three addresses, four builds: Federal Heights, Aurora, and Smith Rd — one building housing two separate licensed stores, medical on the ground level and retail above, each flipped on its own separate night.

Result

All three addresses closed and signed in April 2023. Every single overnight flip — Federal Heights, Aurora, and both Smith Rd builds — hit the 7am exit with no overruns, confirmed directly by Josh. Client contact was Alex Garcia, the same repeat-client relationship behind the Elite Cannabis Dispensary build (one relationship, five total builds across both projects). Staff at the stores were consistently surprised and happy with the change.

Lesson: live-environment retrofit on a hard deadline is a repeatable system, not a one-off stunt — the same 9pm-to-9am sequence executed cleanly across three separate builds, back to back.
